Front Markup, Back Markup: The True Profitability of a Product in Mass Retail

En grande distribution, la rentabilité d'un produit ne se lit jamais entièrement sur son prix de vente. Une part se joue en rayon (la marge avant), une autre se négocie à part avec le fournisseur, hors ticket de caisse (la marge arrière). Piloter l'une sans l'autre, c'est piloter une rentabilité incomplète, et souvent, sans le savoir, une rentabilité sous-estimée.
A product may have a poor gross margin on the shelf but still be one of the most profitable items in the product line once the commercial cooperation negotiated with its supplier is factored into the calculation. This is the crux of the distinction between gross margin and net margin—one of the most common blind spots in profitability management that stops at the listed price.

Two profit margins for a single product
Poser la question « quelle est la marge sur ce produit » semble simple. En grande distribution, elle appelle pourtant une deuxième question : laquelle des deux marges ? Un même produit génère en effet deux flux de rentabilité distincts, l'un visible sur le prix affiché en rayon, l'autre négocié séparément avec le fournisseur et invisible pour le client. Confondre les deux, ou pire, n'en piloter qu'une, revient à juger la rentabilité d'un produit sur une partie seulement de l'équation.
Cette distinction, héritée des rapports de force historiques entre industriels et distributeurs, reste structurante aujourd'hui, même si son poids relatif a beaucoup bougé depuis les années 2000, comme on le verra plus loin.
Gross Margin: What the Selling Price Reveals
The front margin (or front-end margin) is the difference between the pre-tax selling price charged to the consumer and the pre-tax purchase price charged by the supplier. This is the “traditional” margin—the one described by the concepts of gross margin, markup rate, or multiplier coefficient, as detailed in the margin calculation guide in this report. It can be read directly from the purchase invoice and the listed price: no additional negotiations are factored into its calculation.
It is also the most visible and constrained margin: it is determined in the presence of the customer, under direct pressure from the competition and the brand’s price image. A retailer cannot adjust it freely without risking damage to its perceived competitiveness.
Back-end margin: commercial cooperation, excluding the sales receipt
The back-end margin encompasses all payments made by the supplier to the retailer, in addition to the invoiced purchase price: year-end rebates (RFA) contingent on meeting a certain purchase volume, commercial cooperation agreements that provide compensation for prominent placement at the end of aisles or in flyers, and participation in promotional campaigns. These payments are never reflected in the listed retail price: the customer never sees them, nor do they appear on the initial purchase invoice for the product.
Historiquement, c'est cette opacité même qui a fait de la marge arrière un sujet sensible : un distributeur pouvait afficher une marge avant faible, voire négative sur certains produits d'appel, tout en restant très rentable grâce à une marge arrière conséquente négociée en parallèle, une pratique qui a nourri plusieurs vagues de régulation.
What the law has changed, and what it has not eliminated
The 2008 Economic Modernization Act (LME) authorized direct price negotiations between suppliers and distributors, with the explicit goal of incorporating a portion of these flows into the price negotiated upstream rather than allowing them to operate under the radar.
c'est le niveau qu'auraient atteint les marges arrière des chaînes de grande distribution françaises après les réformes de la fin des années 2000, contre 30 à 35 % du prix d'achat (et jusqu'à 60 % dans certains cas extrêmes) dans les années 2000, un net repli, sans disparition du mécanisme (rapport d'activité 2009 de la DGCCRF, cité dans la synthèse de la réforme de la négociation commerciale).
Le mécanisme n'a pas disparu pour autant. Un rapport plus récent du Sénat sur les marges des industriels et de la grande distribution constate que les services de coopération commerciale restent aujourd'hui un revenu complémentaire significatif pour les distributeurs, la Fédération du Commerce et de la Distribution (FCD) affirmant elle-même que « les revenus générés par ces services représentent un revenu complémentaire pour les distributeurs », tout en reconnaissant la difficulté à intégrer précisément ces flux dans le calcul de la marge commerciale globale.
Gross margin
Selling price (excluding tax) minus the invoiced purchase price (excluding tax). Visible, driven by direct competition.
Rear margin
Commercial cooperation, RFA. Invisible to the customer; negotiated separately from the selling price.
Actual Product Profitability
The sum of the two, which is rarely calculated together due to the lack of a tool that links them.
Consistency Over Time
A product with a low front-end margin but a strong back-end margin is still one to keep an eye on—not one to give up on.
How this affects the calculation of product profitability
In practice, two symmetrical errors arise from this distinction if it is not managed properly. The first: delisting or disadvantaging a product based solely on its gross margin, even though it generates a substantial back-end margin that actually makes it a highly profitable item. The second, which is the opposite: keeping a product on the shelf that has a comfortable gross margin but for which the terms of the commercial partnership have deteriorated, without anyone noticing because the gross margin alone remained positive.

Manage both margins together, not against each other
La bonne pratique n'est pas de choisir entre marge avant et marge arrière, mais de les consolider dans une seule vision de rentabilité par référence, ce qui suppose de connecter deux données qui vivent rarement dans le même système : le prix de vente piloté au quotidien, et les conditions de coopération commerciale négociées annuellement avec chaque fournisseur.
Link the back margin to the reference, not to the supplier
An RFA negotiated at the aggregate level with a supplier must be broken down by reference in order to be useful for product-by-product pricing decisions.
Recalculate total profitability, not just the pre-tax margin

Review the consolidation at each annual renegotiation
When trade cooperation negotiations begin to break down, the issue must be traced back to the management of the selling price; it should not be limited to procurement reporting.
